Overview
The situation
Independent retailers have always been at a disadvantage online — high development costs, fragmented tools, heavy platform commissions, and limited visibility against larger competitors. ShopNation was conceived as a direct answer to that problem: a unified multi-vendor marketplace where small and mid-sized retailers could launch, manage, and grow a digital storefront without deep technical expertise or prohibitive upfront cost. The challenge was building something that felt effortless for vendors to operate, and trustworthy and intuitive for buyers to shop.
Challenge
What we had to solve
Multi-vendor marketplaces are architecturally and experientially complex. The platform had to serve two completely distinct user types — vendors who needed simple but powerful store management tools, and buyers who expected a unified, trustworthy shopping experience across many different sellers. Vendor onboarding had to be low-friction enough to not deter small businesses, while the buyer-facing storefront had to feel as polished and reliable as a single-brand Shopify store. Scalability was a hard requirement from day one — the platform had to perform under thousands of concurrent users without degradation.

Case Study
How we built it
Discovery & Dual-Role Journey Mapping
We mapped two completely separate user journeys from the outset — the vendor journey from sign-up and store configuration through to first product listing and first sale, and the buyer journey from product discovery through checkout and post-purchase. Pain points in existing marketplace solutions were catalogued: complex vendor onboarding, inconsistent product presentation, fragmented checkout, and lack of trust signals. Every design and architecture decision that followed was anchored to eliminating these friction points.
UI/UX Design & Prototyping
Using Figma, we designed two distinct but visually unified interfaces — a vendor dashboard for store management, product listing, order tracking, and earnings visibility, and a buyer-facing storefront with consistent branding, unified search and filtering, verified reviews, and a single-checkout experience across multiple vendors. The design system prioritised clarity and speed — vendors needed to operate their stores at a glance, and buyers needed to find and purchase without friction. Wireframes and interactive prototypes were reviewed and signed off before development began.
Shopify Multi-Vendor Architecture
The platform was built on Shopify with custom Liquid templates and a multi-vendor architecture that gave each retailer a configurable digital storefront within the unified marketplace. Robust APIs were built to handle vendor product syncing, inventory management, and order routing. Integrated payment systems were configured to support direct vendor payouts with platform commission logic built in. The backend was architected for scalability — load-tested against thousands of concurrent users to ensure performance stability before launch.
Launch & Optimisation
Pre-launch QA covered vendor onboarding flows, product listing accuracy, checkout integrity across multiple vendors in a single basket, payment processing, and mobile responsiveness. Conversion optimisation was applied to the product discovery and checkout flows — streamlined filtering, persistent cart, trust badges, and verified review modules were all tuned to reduce abandonment. The platform launched on schedule, with analytics and performance monitoring configured from day one.
